Achievement goal theory asks not how much a learner wants to succeed but what success means to them. Two students can work equally hard on the same essay while chasing different targets: one wants to genuinely get better at writing, the other wants the top mark in the class. That difference in purpose, the theory argues, predicts how they study, how they handle setbacks, and how much they enjoy the work. The framework grew from the parallel work of John Nicholls, Carol Dweck, and Carole Ames in the 1980s and early 1990s.
The founding distinction separates two orientations. Mastery goals (also called task or learning goals) define success as developing competence measured against oneself: improving on a past attempt, understanding something that was confusing before. Performance goals (also called ego or ability goals) define success as demonstrating competence relative to others: outscoring classmates, looking capable, beating a norm. Nicholls grounded this in two ways people conceive of ability, either as something improvable through one's own progress or as a fixed capacity judged against others.
The early evidence favoured mastery goals cleanly. Learners holding them tend toward deeper processing, persistence after difficulty, and intrinsic interest, because the goal itself rewards effort rather than treating effort as evidence of low ability. Performance goals looked more fragile, since a learner who needs to look smart has reason to avoid hard tasks that risk exposing limits.
A dichotomy proved too coarse. Andrew Elliot and colleagues added a second dimension borrowed from older achievement-motivation work: whether a goal is energised by approaching success or avoiding failure. Crossing the mastery-performance distinction (which Elliot frames as definition, absolute or self-referenced versus normative) with the approach-avoidance distinction (valence) yields the 2×2 framework of Elliot and McGregor (2001): four goals rather than two.
A mastery-approach goal strives to learn and improve. A performance-approach goal strives to outperform others. A performance-avoidance goal strives to not look incompetent relative to others. A mastery-avoidance goal strives to not fall short of one's own standard or to not lose competence already held, the subtlest cell and the last to be added. The avoidance goals, especially performance-avoidance, reliably predict the most maladaptive patterns: anxiety, self-handicapping, surface learning.
Goals are not only traits a learner brings; classrooms cultivate them. Ames (1992) argued that the learning environment signals which goals to adopt, and her TARGET framework names six structures a teacher controls. Task design (varied, meaningful work versus rote drills), Authority (how much autonomy learners get), Recognition (whether praise rewards progress or rank), Grouping (cooperative versus competitive), Evaluation (private and improvement-based versus public and normative), and Time (flexible versus rigid pacing). Tilting each dimension toward effort and self-improvement pushes a class toward a mastery climate; competition, public ranking, and ability-grouping push it toward a performance climate.
The connections to neighbouring theories run deep. Mastery goals share a motivational logic with the intrinsic, autonomous regulation described in Self-Determination Theory, where the activity carries its own reward. And a mastery orientation maps closely onto the Growth Mindset: believing ability can grow makes learning-for-improvement the sensible target, whereas believing ability is fixed makes proving it the urgent one.
The cleanest trouble is performance-approach goals, whose effects are genuinely mixed. Striving to outperform peers predicts higher grades and test scores in many studies yet also predicts help-seeking avoidance and shallow learning in others, so the cell refuses to resolve as simply good or bad. Grant and Dweck traced part of this to construct definition: at least three different things travel under the "performance-approach" label, some about outperforming, some about impressing others, and the inconsistency may be an artefact of measuring different constructs as if they were one. This feeds a broader worry about construct proliferation, as the field split goals into ever-finer cells (and later proposals added more), raising the question of whether the distinctions are real or a measurement habit. Meta-analytic work confirms that the measure used moderates results, meaning some of the field's disagreement is bookkeeping rather than substance.
The robust move is to build a mastery climate, since mastery-approach goals carry the fewest downsides and the avoidance goals carry the most. The TARGET dimensions give concrete levers: grade against improvement rather than rank, keep evaluation private, design tasks worth doing for their own sake, and reward progress publicly while keeping comparison quiet. Resist the instinct to motivate through competition and leaderboards, which reliably recruit performance-avoidance in the learners who most need support. Where competition is unavoidable, framing it as a shared standard to clear rather than a ranking to win softens the cost.
